Challenge

Initially, the client faced a simple reality: the cloud bill was growing faster than the value created. The objective was ambitious—reduce costs by 30% in 12 months—but without breaking the system: no degrading performance or slowing down product and tech teams.

The first obstacle was not a lack of tools, but a lack of consolidated visibility. Spending was scattered across multiple cloud environments, making decisions difficult: who consumes what, for which use case, and with what business impact? We therefore began by building a single source of truth: a data warehouse capable of centralizing all multi-cloud costs and making them actionable.

Once the data was reliable, the challenge became a governance issue: transforming costs into decisions. We structured the calculation and consolidation of spending, then defined cloud financial KPIs by Business Unit to track deviations, prioritize actions, and measure gains over time.

It was necessary to create reliable visibility, define financial KPIs by BU, and above all engage the organization by training more than 50 employees in FinOps practices, from design through production.

Solution

Leonys supported the client in defining a FinOps process and actionable objectives. A Leonys consultant, a FinOps & Cloud expert, was appointed to deploy the approach and ensure its governance. The FinOps approach was integrated into the project lifecycle, from architecture through post-production support, to ensure sustainable cost control.

We implemented a data warehouse to centralize spending, then added a FinOps artifact to architecture documents (estimation of implementation costs and recurring costs).

A POC with two teams enabled the integration of data (Azure Cost Management + Snowflake costs) and quickly identified quick wins. Finally, the approach was sustained through team accountability and training of employees, to embed FinOps practices into daily operations.
