Storment, co-founder of the FinOps Foundation. His message, in essence: two years ago, the instruction in most organizations was simple: go all in on AI, we&#8217;ll optimize later. Speed took precedence over efficiency. As a result, token consumption exploded exponentially, CFOs stopped asking polite questions and started demanding precise answers, and FinOps teams discovered, rather abruptly, that managing inference costs has almost nothing in common with managing traditional cloud infrastructure costs.   <\/p><p>Storment introduced what he called &#8220;The Great Token Panic&#8221;, the collective realization that traditional cloud FinOps practices (rightsizing, Savings Plans, showback) are no longer enough when dealing with spending that follows a completely different economic model. You can resize an EC2 server. You cannot &#8220;resize&#8221; a large language model in the same way.  <\/p><p>What struck us was not so much the headline-grabbing statement as what lay behind it: a large part of the audience had built its 2024-2025 budget forecasts on the assumption that the price of a token would continue to decline indefinitely. Storment showed, with supporting data, that this trend came to an abrupt halt in November 2025. GPU shortages, data center energy constraints, pressure on copper supply for cluster interconnections, alternative GPU capacity providers (the so-called &#8220;neoclouds&#8221;) are now extending their minimum commitments from one year to three to five years because they can no longer guarantee flexibility. The unit price of the token has reached a structural floor, not a temporary pause.   <\/p><p>In other words: the bill keeps rising, even when the price per token does not. This is what Storment called &#8220;the falling cost fallacy&#8221;, the illusion that costs are falling while usage keeps exploding. Any organization that built its AI ROI on the assumption of continuously declining unit costs now needs to rethink its strategy.  <\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t<div class=\"elementor-element elementor-element-a657388 e-con-full e-flex e-con e-child\" data-id=\"a657388\" data-element_type=\"container\" data-e-type=\"container\">\n\t\t\t\t<div class=\"elementor-element elementor-element-e7788a3 elementor-widget elementor-widget-text-editor\" data-id=\"e7788a3\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<h2>The true cost of AI goes far beyond the price of a token<\/h2><p>The second wake-up call of the first day: token-based billing is only the visible part of a nine-layer iceberg, and only one of those layers is actually measured by today&#8217;s tools. Storment broke down the full cost structure of an AI workload, compute and inference, of course, but also data retrieval (the cost of storing and querying vector databases for RAG), orchestration (every agent, every step in a workflow multiplies the number of calls, and therefore the costs), and the underlying inference infrastructure, with its share of allocated but idle GPU capacity. <\/p><p>For us, as we spend our days mapping cloud environments for our clients, this point resonates particularly strongly. <a href=\"https:\/\/leonys.cloud\/en\/our-services\/diagnostic-audit-finops\/\">In the audits we conduct<\/a>, we already see organizations capable of producing an AWS bill down to the last dollar, yet unable to say what their first AI agent pilot actually costs once orchestration, vector storage, and context reprocessing are added together. The token panic is not just a model provider problem: it is a blind spot problem, exactly the kind of issue we are already addressing on the legacy infrastructure side.  <\/p><h2>Snowflake, Databricks, BigQuery: why Data FinOps has become the number two topic<\/h2><p>If there was one topic that came up almost as often as AI in the hallways and conference sessions, it was Data FinOps: the <a href=\"https:\/\/leonys.cloud\/en\/our-services\/cloud-cost-reduction\/\">governance of costs<\/a> for data platforms such as Snowflake, Databricks, and BigQuery. And for good reason: as soon as you scratch beneath the AI layer, you almost always end up at the data layer that powers it. <\/p><p>The topic that came up in many of the conversations we had throughout the event was attribution. Many of the practitioners we spoke with shared the same observation, in different words: you cannot govern what you cannot attribute, and you cannot put an agent in front of data you do not trust. Raw visibility, knowing how much your Snowflake account costs overall, is no longer enough.  <\/p><p>What matters is knowing which team, which product, and which agent is consuming what. And as agents begin querying these platforms autonomously and in continuous loops, this attribution problem only gets worse, each iteration of an agent generates one more query, potentially invisible in a traditional cost dashboard. <\/p><p>This is familiar territory for us: it is exactly the kind of work we do when we uncover duplicate payments or dormant workloads hidden within a shared cost center at a client&#8217;s organization. The difference is that the problem is now shifting toward data platforms and AI agents rather than forgotten virtual machines. <\/p><h2>What Microsoft showed about AI agent governance<\/h2><p>The third highlight: Cyril Belikoff&#8217;s (Microsoft) session, dedicated to the four major shifts the company is observing in AI cost management. The phrase that resonated most with the audience, &#8220;<em>your tokens will kill you<\/em>&#8220;, perfectly summed up the issue he raised: many organizations are building AI agents that each maintain their own context and continuously re-query the same organizational knowledge.  <br><br>The result: token consumption explodes without any proportional increase in value, and governance becomes increasingly difficult to maintain.<\/p><p>Microsoft&#8217;s answer is a shared intelligence layer between agents (called Microsoft IQ), designed to prevent each agent from rebuilding its context from scratch. At its core, the idea makes sense and aligns with a principle we often repeat to our clients: <a href=\"https:\/\/leonys.cloud\/en\/our-services\/finops-structure\/\">FinOps governance<\/a>, whether applied to cloud or AI, always starts by eliminating silent duplication, whether that means two AWS accounts paying for the same thing, or two agents unnecessarily recomputing the same context. <\/p><h2>FinOps X becomes Tokenomicon: the Foundation acknowledges the shift<\/h2><p>The closing session delivered the week&#8217;s most significant announcement: the FinOps Foundation, in partnership with the Linux Foundation, is launching the <strong>Tokenomics Foundation<\/strong>, a new initiative dedicated to standardizing AI billing data. Among its first publicly announced supporters are Accenture, Google Cloud, IBM, JPMorgan Chase, Microsoft, Oracle, Salesforce, SAP, and ServiceNow, a list that reflects just how seriously the industry is taking the subject. <\/p><p>Another notable announcement for anyone working with the FOCUS specification (the open standard for normalizing cloud cost data, which we also use in our own cost mapping): version 1.5, expected in December 2026, will introduce native token tracking and a pricing dataset, making AI spending finally comparable and portable from one provider to another, exactly what FOCUS already does for traditional cloud billing.<\/p><p>And then there was the most symbolic announcement: <strong>FinOps X is becoming Tokenomicon<\/strong>, a new event dedicated specifically to the economics of AI, with its official launch scheduled for San Diego in June 2027 (two interim events are already planned, in Amsterdam in September 2026 and in London in February 2027).<\/p><p>Storment was honest about one point that we appreciated: the Foundation itself does not yet know whether FinOps and &#8220;tokenomics&#8221; will eventually merge into a single discipline or remain two related but distinct practices. It is a rare admission of uncertainty in this kind of official announcement, and ultimately a reassuring sign of the seriousness behind the initiative. <\/p><h2>What this means for our banking and financial services clients<\/h2><p>We are not going to pretend otherwise: some of our clients do not yet have AI workloads in production at a scale that justifies worrying about the price of a token. But almost all of them are already talking to us about upcoming AI budgets, often substantial ones, and almost always without knowing exactly what governance will need to be put in place to support them. <\/p><p>What we are taking away from San Diego, and what we will immediately incorporate into our engagements: the best way to prepare for AI is not to wait until AI workloads arrive before thinking about them. It is to have, beforehand, cloud and data governance that is robust enough, cost attribution that actually works, and visibility that goes beyond your main AWS or Azure accounts, so you can absorb the AI layer without having to start from scratch. <\/p><p>The organizations struggling with token panic today are, almost without exception, the same ones that already had blind spots in their traditional cloud environments.
